The 30-second answer
Build a fusion-scoring model combining three components: static firmographic fit (0-40 points), intent signals (0-35 points), and engagement velocity (0-25 points). Firmographic fit: is the account in your ICP (company size, revenue, vertical, employee count)? Intent signals: has the account shown buying signals (funding, job changes, technology adoption, visit to your pricing page)? Engagement velocity: is the account responding to your outreach (email open, click, form fill, webinar attendance)? Score ranges: 75+ is hot (Sales should call immediately), 50-74 is warm (sales development should begin outreach), 25-49 is lukewarm (nurture via content), 0-24 is cold (do not pursue). Defining the firmographic-fit component
Start with the foundational layer: does this account fit your ideal customer profile? Firmographic data includes company size (employee count, revenue, ARR if publicly traded), vertical (industry, sub-segment), geography (country, region, country, city), and maturity (public company, VC-backed, bootstrapped). Most B2B SaaS companies have a clear ICP: for example, "venture-backed SaaS companies in the mid-market (100-2,000 employees), based in North America, in sales and marketing tech."
Create a scoring matrix for firmographic fit. A company in your core vertical (e.g., SaaS) gets 10 points. A company in an adjacent vertical (e.g., fintech) gets 5 points. A company outside your verticals gets 0 points. A company with 500-2,000 employees gets 10 points. A company with 100-500 employees gets 8 points. A company with more than 2,000 employees gets 7 points. This creates a total firmographic-fit score of 0-40 points. Any account below 20 points in firmographic fit should probably not be pursued regardless of intent or engagement, because they do not fit your product or go-to-market.
Building the intent-signal component
Intent signals indicate buying readiness. High-confidence signals include: visiting your competitor and then your pricing page (shows active comparison), downloading an ROI calculator or business case (shows financial evaluation), registering for your webinar (shows interest in a specific topic), hiring a VP or C-level in a relevant function (VP of Sales, VP of Marketing, Chief Revenue Officer), company announcing funding or acquisition (suggests budget availability and change appetite), and launching a product or entering a new market (suggests need for new tools). Each high-confidence signal is worth 7-10 points.
Medium-confidence signals include: reading your blog content, registering for an event, visiting your website multiple times, publishing a job opening in a relevant function, and changing technology vendors (suggests openness to new solutions). Each medium-confidence signal is worth 3-5 points. Low-confidence signals include: general industry research, conference attendance, and LinkedIn profile updates. Each low-confidence signal is worth 1 point.
The challenge is data collection. You need to source intent data from multiple vendors and systems: first-party signals (your website analytics, email engagement, form fills), second-party signals (partner networks, industry associations), and third-party signals (intent vendors like 6sense or Demandbase, technographic vendors like ZoomInfo, hiring intelligence from LinkedIn or Pathward). Blend these sources into a unified data model that updates your CRM daily with new intent signals.
The engagement-velocity component
Engagement velocity measures how fast and how thoroughly an account is responding to your efforts. Are they opening your emails (70 percent open rate is hot, 20 percent is cold)? Are they clicking links (30 percent click rate is hot, 2 percent is cold)? Are they attending webinars (high attendance rate is hot)? Are they responding to Sales outreach (call answer rate, meeting acceptance rate)? Combine these signals into a rolling 30-day engagement score. An account with 70 percent email opens, 30 percent click rate, and 2+ meeting acceptances in the past 30 days is scoring high. An account with 10 percent open rate, 0 percent click rate, and no meetings in 60 days is scoring low.
Workflow: from score to action
Once you have a fusion score, create automated workflows that route accounts to the appropriate next step. Accounts scoring 75+ are routed to your top Sales reps with an alert. A message goes out: "This account just hit a 78 score (high fit + high intent + high engagement). Call them today." Sales rep calls within 2 hours. Accounts scoring 50-74 are routed to sales development reps (SDRs) for outreach campaigns. Accounts scoring 25-49 are added to automated nurture campaigns. Accounts below 25 are not pursued (unless a high-intent signal fires later, which re-activates the account).

Every quarter, audit your scoring model for accuracy. Pull your deals from the past 90 days. What was the average score of won deals at the time of close? What was the average score of lost deals? If won deals averaged 72 and lost deals averaged 38, your model is working. If won deals averaged 55 and lost deals averaged 50, your model is not discriminative enough and needs refinement (you might be giving too much weight to engagement and not enough to intent, for example).
Use this audit to retune the scoring weights. If intent signals correlate more strongly with close than firmographics, increase the intent weighting from 35 to 40 and decrease firmographics from 40 to 35. If engagement is not correlated with close (high engagement accounts do not convert), maybe your engagement is too easy to achieve (e.g., downloading a free ebook is not a strong signal) or you are not measuring engagement correctly (you should measure engagement with high-fit accounts only, not all accounts).
Common pitfalls and how to avoid them
Pitfall 1: Giving too much weight to firmographics and not enough to intent. This results in scoring large accounts highly just because they fit your size criteria, regardless of buying signals. If a 500-person SaaS company shows zero intent signals and zero engagement, they should not score highly, even if they fit your geography and vertical. Solution: bias toward intent and engagement signals. A small company showing 10 buying signals is more valuable than a large company showing zero signals.
Pitfall 2: Giving too much weight to engagement without considering signal quality. A prospect who downloaded your free ebook is not the same as a prospect who visited your pricing page. Both are engagement, but one is much stronger. Solution: weight engagement signals by type. Pricing-page visits and webinar registrations should count more than blog visits.
Pitfall 3: Not updating scores in real-time. A score is only valuable if it reflects current state. If you update scores daily, a hot account is identified within 24 hours. If you update scores monthly, by the time you see the hot account, they might have already moved to your competitor. Solution: pipe data into your CRM in real-time. Use an integration tool (Zapier, custom API) to pull new intent signals daily and update account scores automatically.
Advanced: multi-stakeholder scoring and account expansion
A company might score 70 overall, but what about individual contacts at that company? You should have contact-level scores within the account-level score. A CFO who visited your pricing page 5 times and attended your webinar scores higher than a marketing coordinator who downloaded a single whitepaper. You need both: the CFO is your economic buyer and should be prioritized for Sales outreach. The marketing coordinator might become a champion later but is not an immediate priority.
Build a contact-level score (0-100) that combines role fit (is this person a potential buying-committee member?) with engagement (how much has this person engaged with you?). Update contact scores weekly. Use contact scores to inform outreach sequencing: start with the highest-scoring contacts (usually economic buyers who have shown intent), then expand to other buying-committee members, then expand to non-decision-makers who might be champions.
This approach also enables account expansion: once you have a customer, score all contacts at that customer for expansion opportunity. Are there contacts who have shown recent activity (job change, promotion, budget discussions)? Those contacts might be champions for additional products or new use cases. Route expansion opportunities to your account managers with the highest-scoring contacts highlighted as expansion targets.
Scoring model transparency and team adoption
A scoring model is only valuable if your Sales team believes in it and uses it. If Sales thinks the scoring is a black box or does not trust the methodology, they will ignore the scores and rely on their own gut feel. This defeats the purpose of the model. Build transparency by documenting your scoring methodology and sharing it openly with Sales.
Host a training session with Sales leadership where you walk through the scoring model: here is how firmographic fit is calculated, here is how intent signals are scored, here is how engagement is measured, here is the total formula. Show Sales historical examples: this account scored 80 at the time of close, this account scored 25 and we never closed it, here is a 40-score account that unexpectedly closed (let's investigate why). Use these examples to build trust.
Make the model easy to use. In your CRM, display the score prominently on the account page. Show the score breakdown (how many points from firmographics, how many from intent, how many from engagement) so Sales understands why the account is scoring highly or lowly. Allow Sales to override the score with a one-click comment (e.g., "I know this account is scoring 35, but I have a personal relationship with the CFO, so I am going to work it anyway"). Track overrides and use them to improve the model (maybe your model is underweighting personal relationships, or maybe those overrides do not convert and the model is correct).
Baseline metrics and ROI
Once you implement fusion scoring, track baseline metrics: percent of Sales time spent on accounts scoring 75+ (target: 50 percent), percent of closed deals that were scored 60+ at time of close (target: 70 percent), average sales cycle length for accounts scoring 75+ versus 40-59 (target: 30 percent shorter for high-scoring accounts), and win rate by score band (target: 15-20 percent win rate for 75+ accounts, 8-12 percent for 40-59, under 5 percent for below 40). These metrics tell you whether the scoring model is driving Sales efficiency improvements.
